Chapter Two: Method
Transformation isn’t a change, it’s a mindset.
I help businesses, brands and companies move culture and create legacy.
The disciplines
A working method for businesses that must change.
Transformation fails for want of sequence, not ambition. These are the disciplines I work across, and the order in which I take them.
01
Commercial Transformation
Rebuilding the economics of a business, margin, mix, channel and cost, so growth is structural rather than seasonal.
02
Brand Transformation
Returning meaning to brands that have drifted, and giving heritage a contemporary reason to be chosen.
03
Customer Experience
Designing the encounter between brand and customer as a single, coherent, deliberately felt sequence.
04
Digital & Omnichannel
Dissolving the line between store and screen so the customer experiences one house, not several systems.
05
Leadership & Culture
Building teams that can carry a strategy after the consultants leave. Culture is the delivery mechanism.
06
Innovation & AI Adoption
Introducing new technology where it compounds expertise, not where it merely signals modernity.
07
Operating Models
Redrawing structure, decision rights and rhythm so an organisation can move at the speed of its market.
08
Growth & Market Entry
Franchise, joint venture, wholesale and new geography, sequenced so expansion strengthens the core.
09
Luxury Positioning
Protecting desire while pursuing scale, the discipline most often lost in the pursuit of volume.
The sequence
Six movements, taken in order.
- 01
Diagnose without flattery
Two weeks of unsentimental reading: margin by line, customer by cohort, decision by decision-maker. Most businesses know their answer and have agreed not to say it aloud.
- 02
Decide the proposition
Who this business is for, and what it will decline. Everything downstream is either an expression of that or a distraction from it.
- 03
Repair the economics
Supply terms, buying discipline, inventory age, channel profitability. Cash bought here funds the ambition later.
- 04
Rebuild the experience
Store, screen and service designed as one encounter. Model stores first, proof before rollout.
- 05
Reset the organisation
Structure, decision rights and rhythm. Then the leadership team who will still be here in three years.
- 06
Compound the growth
Franchise, joint venture, new geography, new category, sequenced only once the core can carry them.

Chapter Three
Selected TransformationsNext: the record. Turnarounds, launches and brand builds across Harrods, Alyasra, Jigsaw and beyond, with the numbers they left behind.
